Manual vs automatic diamond setting: what actually changes on the factory floor
Automation is sold on speed. The real change is consistency — and what happens to your skilled setters. A straight comparison, including where manual setting still wins.

Every month we speak to a workshop owner who has twenty skilled setters, a full order book and a delivery date they are not going to make. The question is always some version of the same one: does a machine actually solve this, or is it just an expensive way to create a different problem?
It is a fair question, and the honest answer has more nuance than a brochure usually allows. Here is the comparison as we would give it to you across a table.
The headline difference is not speed
Speed is what gets quoted, so let us deal with it first. Our Mini Pro is catalogue-rated at a maximum of 10,000 stones per hour. The ST-3D 1000 and the ST-HDSSM are both rated at 18,000–20,000 diamonds per hour. Our catalogue states that one Mini Pro does approximately the job of 10 workers, and that each of the larger machines does approximately the job of 15.
Those are real numbers and they matter. But they are not what changes your business.
The thing that changes your business is that piece number 10,000 is set to the same tolerance as piece number one — at four in the afternoon, on a Friday, in the week before Diwali.
A skilled setter at their best is extraordinary. A skilled setter in hour seven of a shift, under delivery pressure, on a design they have set four thousand times already, is human. The machines hold ±0.02 mm spot drilling accuracy as a specification, delivered by an industrial-grade five-axis motion controller, high-end servo drives and high-precision screw guide transmission. That figure does not degrade across the shift.
For most factories, the money is not in producing faster. It is in not reworking, not rejecting, and not having a customer send a consignment back.

Where manual setting still wins
We would rather you hear this from us than discover it after delivery. Automatic setting is the wrong choice when:
- Your work is genuinely one-off. Bespoke commissions, single pieces and constantly changing designs never amortise the programme setup time.
- You are doing repairs and corrections. That is hand work, and it always will be.
- Your volumes are small and irregular. If the machine idles most of the week, the capital is better spent elsewhere in the workflow — often on casting or finishing.
- Your wax is inconsistent. This is the big one, and it deserves its own section.
The mistake that wastes the investment
The single most common reason a setting machine underperforms is not the machine. It is what happens two stages earlier.
A setting machine places stones into wax with 0.02 mm repeatability. If the wax itself varies — inconsistent injection temperature, uneven cooling, distortion from handling — then the machine is placing stones very precisely into a target that has moved. The result is rejects, and an understandable but wrong conclusion that the machine is at fault.
Before you buy a setting machine, look hard at stage three of your workflow: wax injection. What happens to your setters
This is the part owners worry about most, and reasonably so — in many workshops the senior setters have been there twenty years.
In our experience the factories that get the most out of automation do not cut headcount. They move people up. The machine takes the repetitive volume: the same pendant, the same bangle pattern, ten thousand times. The experienced setters move to micro setting, prong work, gallery detail, correction and quality control — the work where judgement is worth paying for, and which the machine does not do.
There is a practical argument as well as a humane one. Somebody has to look at what comes off the machine and know immediately whether it is right. That person is a setter. If you have made all your setters redundant, you have nobody who can tell.
What you need in place before the machine arrives
Automation has prerequisites, and they are not optional:
- Clean compressed air. Working air pressure is 80 psi (0.4 MPa) for the Mini Pro and ST-3D 1000, and 90 psi (0.6 MPa) for the ST-HDSSM. A compressor and an air dryer, not just a compressor — moisture in the line will cost you nozzles.
- Stable power. Mini Pro: single phase 220V 50/60Hz at 1.3 kW. ST-3D 1000: AC220V 50Hz at 2.5 kW. ST-HDSSM: AC220V 50Hz at 3.5 kW.
- Floor space with access. The ST-HDSSM is 1450 × 750 × 1395 mm at 835 kg. You need working room around it, not just a slot it fits into.
- Consistent wax, as above.
How to decide
Ask yourself three questions, in this order:
- Is setting genuinely my bottleneck? If setters are working overtime while casting sits idle, yes. If the queue is actually at burnout or polishing, a setting machine will make the queue worse, not better. Our guide on increasing production capacity walks through how to find the real constraint.
- Is my volume repeatable? Automation pays on repetition. If you run the same design families month after month, it pays quickly.
- Can my upstream and downstream stages cope? If you triple setting output, burnout and casting have to absorb it.

For repeatable volume production, yes — on output, consistency and cost per piece. The machine absorbs repetitive volume work; your experienced setters move to micro setting, prong work, correction and quality control — the tasks that need judgement. Factories that treat the machine as a headcount cut usually lose the skills they need to run it well.
How long does it take to learn to operate a setting machine?
Operating the machine is not the hard part — feeding it correctly is. An operator can learn the control system in days.
